CPQ implementation checklist

A CPQ implementation checklist for your first product family.

Use this checklist to test a real workflow before expanding a rollout. The aim is a configuration and quote your team can explain, maintain, and reproduce.

1. Agree on the pilot and its owner

Write down the product family, the person responsible for its rules, and the quoting task you want to improve. Record a baseline using representative customer requests: time to prepare a quote, corrections, and expert reviews. Decide what improvement would justify continuing. Keep the target specific enough that the result can be assessed after a small trial.

2. Inventory the source data

List the combinations table, price list, and supporting rules. Identify units, missing prices, duplicate keys, and sheets that are only explanatory notes. For ReadyVariant, put headers in the first row and recalculate and save Excel workbooks before uploading. Saved values are imported; formulas, macros, and external links are not run by the configurator.

3. Prepare reference cases

Gather several known valid configurations, an invalid combination, a boundary size where relevant, and expected prices. Include ordinary cases and exceptions your team sees regularly. ReadyVariant currently gates publication with a passing known-reference check. That check proves the selected example, not the correctness of every possible combination; review additional representative cases during your pilot.

4. Walk through the complete customer task

Have the intended operator choose options, enter quantity, select a customer, and create the quote document. Observe where they pause or ask for help. Review terminology, units, keyboard use, and readability on the screen they actually use. Keep a list of tasks that still happen outside the product, including email delivery and any approvals.

5. Rehearse the next spreadsheet update

Change a price or product option in a copy of the source file, prepare a new draft, and verify the result again. Confirm that the old published version and its saved quotes remain available. Ask the person who will own maintenance to perform the update themselves. Do this before deciding the workflow is ready for routine quoting.

6. Decide whether to expand

Compare the pilot with your baseline. Record mismatches, remaining manual work, and the time needed to prepare and maintain the files. Expand only after the expected configurations and prices agree and the operators can complete the task. Use the next product family to test a new requirement rather than adding the entire catalog at once.
